The brand and the problem

A small US skincare label selling serums, balms and a hero facial oil was growing fast on Instagram and Amazon, but its unboxing was letting it down. Products shipped in a standard folding carton with shredded paper; roughly 1 in 12 orders arrived with a dented cap, a cracked dropper, or a box too crushed to gift. At that volume, damage refunds and replacement shipping were eating margin and generating avoidable 1-star reviews.

What we proposed

Because the line mixed glass bottles and low-profile tins, a one-size mailer would not hold everything steady. We recommended a two-part rigid box with a custom-cut insert tray that cradles each format instead of padding around it. The structure:

Results after one quarter

  • Transit damage dropped from about 8% to under 5% of orders - roughly a 40% reduction.
  • Replacement shipping cost fell about $0.40 per order at their volume.
  • Unboxing photos tagged by customers rose, feeding organic social proof.
  • They consolidated three SKUs into one gift set using a swappable insert.
Lesson: Inserts are cheaper than refunds. A $0.30 tray that prevents one $14 replacement shipment pays for itself many times over. Design the insert to the product, not the box to the insert.
